How do I turn one-to-one coaching into a repeatable coaching program?

The short answer

Build a flexible path around the patterns that repeat, while leaving the conversation responsive to the person. A repeatable program should make your preparation and the client’s progress clearer, not force every client through identical advice.

Study completed engagements

Review notes from at least five suitable clients. List their starting situations, desired outcomes, turning points, common obstacles, exercises that helped, and support they did not use. Remove identifying details before using notes for program design.

Group the recurring work into three to six stages. A new-manager program might move through role clarity, team expectations, difficult conversations, delegation, and a 90-day leadership rhythm. For each stage, define a useful outcome, a conversation, one practice exercise, and evidence of progress.

Standardize the container

Make the duration, session schedule, intake, reminders, resource delivery, midpoint review, and closeout consistent. Keep the coaching itself responsive. ICF’s competencies emphasize partnering with the client on goals and session outcomes rather than prescribing the coach’s agenda (ICF core competencies).

Create a one-page facilitator guide for each stage: purpose, questions, optional exercises, risks, and referral boundaries. This prevents you from reinventing preparation without turning the session into a lecture.

Pilot before polishing

Run the program with three to five clients. Track attendance, time spent, resource use, goal progress, and where you depart from the planned sequence. Ask at midpoint what feels most useful and what feels generic.

After the pilot, cut materials nobody used, strengthen the most valuable stage, and revise the promise. Only then consider group delivery or recorded teaching. Some personal topics are not appropriate for a group, and group confidentiality cannot be guaranteed in the same way as a private session.

A good program gives you a map. It still allows the client to tell you which road matters today.
