How should I price a web design project: hourly or fixed price?
The short answer
Use a fixed project price when you can define the pages, features, content responsibilities, revisions, and launch conditions. Use hourly pricing for discovery, maintenance, troubleshooting, and work whose scope cannot be known in advance.
Calculate fixed prices from hours internally
Estimate discovery, structure, design, build, content loading, testing, meetings, revisions, launch, handoff, and project management. Add outside costs, overhead, and a risk buffer.
If you estimate 42 hours at an internal $65 rate, $180 in project costs, and a 15 percent uncertainty buffer:
(42 × $65 + $180) × 1.15 = $3,346.50
Round deliberately and check the result against the value and local market. Do not quote $2,000 because it “sounds easier” and hope the work somehow shrinks.
SBA recommends identifying one-time and monthly business expenses before estimating profit needs (SBA startup-cost guide). Your internal rate must cover non-billable work and overhead, not just design hours.
Make a fixed price truly fixed-scope
State page count or templates, features, responsive breakpoints, integrations, accessibility responsibilities, content volume, revision rounds, browser support, migration, launch, training, and exclusions. Explain how added work is priced and approved.
For uncertain projects, sell a paid discovery phase. The client receives a sitemap, requirements, risk list, and implementation quote. You are not forcing either person to gamble on a vague brief.
Use hourly work with guardrails
Give an estimate or range, report time clearly, and require approval before passing a threshold. Hourly billing is not permission to let the client discover the final cost at invoice time.
After each project, compare estimated and actual hours by phase. If content delays create ten extra hours, improve your content deadline and pause policy. Your estimate should get smarter with every site.
